What Ceiling Repair Actually Takes
We do not paint over a live leak, and we will say so plainly if the ceiling is not ready. The water has a source. A lifted shingle or an ice dam at the eaves, a supply line or toilet flange in the bathroom above, an exhaust fan blowing warm wet air into a cold attic, or in a condo, the unit upstairs. That gets fixed first, by the trade that owns it.
Then the ceiling has to dry, and dry is not the same as dry to the touch. Clean water stops being clean in about a day or two once it sits in gypsum, so the longer a wet ceiling stays closed up, the more of it we cut out. We check with a moisture meter instead of guessing, because patching over damp board just seals the problem in. Board that took a real soaking loses its stiffness too, and half-inch drywall on joists two feet apart keeps sagging no matter how neatly it is finished.
The repair itself is mostly mud and patience. We use setting compound on ceiling patches, the powder kind with a number on the bag for how many minutes you have before it goes off. It hardens by chemical reaction rather than by drying, so it shrinks far less than premixed compound and we can recoat the same day. Three coats, each feathered wider than the last.
Ceilings are the worst surface in a house for showing bad work, because light crosses them at a low angle. Pot lights do it, big windows do it, a floor lamp at night does it. The trade calls that critical lighting, and it is why a repair that looks fine from the stepladder reads like a dent from the doorway. So we skim the surrounding surface flat rather than stopping at the tape line.
Then it gets sealed. We block the ring with a shellac-based stain blocker. The alcohol carrier flashes off in about twenty minutes and leaves a hard, non-porous layer nothing water-soluble can cross. After that, flat ceiling paint, rolled wall to wall in one direction so the sheen stays even.

Water stain repair
The ring is the part you see. The real question is how far the water travelled behind it. We meter the area, cut out board that has gone soft, and re-tape the joints we opened. The stain gets sealed so it cannot bleed back.
Crack and seam repair
A straight crack running with the joists is usually a taped seam that let go. We cut the loose tape out rather than mud over it, re-tape, and build it back in three coats. Screw pops get a new fastener beside the old one and the head filled. Hairline plaster cracks are raked open first so the filler has something to grip.
Fixture patch work

- Fix the source first. Paint is not waterproofing. Anything done over a live leak comes back, in the same spot and bigger.
- Block the stain, do not just prime it. A water-based primer re-wets the ring and lifts it into the new paint. Shellac seals it under a film water cannot cross.
- Match the texture or skim it flat, never halfway. Stipple that is close but not right pulls the eye harder than a plain flat ceiling.
- Leave a pre-1985 sprayed texture alone until it is tested. Asbestos in that layer is common, and disturbing it is regulated work in Ontario.
- Clear the room below. Ceiling work rains dust and joint compound straight down, so anything you care about should be out or under plastic first.
- Watch the light, not just the patch. Pot lights and big windows rake a ceiling at a low angle, so a repair under either needs skimming wider than the damage.
- Give a heavy fill real dry time. A deep patch needs days, not hours. Paint it early and you get a dull flashed spot.

Can you fix a water stain without replacing the drywall?
Often, yes. If the board is dry and still firm, we seal the ring with a shellac-based blocker, fill and sand the area, then roll the ceiling flat. Board that has gone soft, dropped, or lost its paper face gets cut out.
How long after a leak can you repair the ceiling?
Once it is properly dry, not once it looks dry. A ceiling can feel fine on the surface with wet board above it, so we check with a moisture meter. Clean water stops being clean after a day or two in gypsum, so the sooner it dries the less we replace.
Why does the brown ring keep coming back through fresh paint?

My plaster ceiling is sagging in one spot. Can it be saved?
Usually, if the plaster itself is still solid. What failed is the keys gripping the wood lath. We refasten with plaster washers, tightening slowly so it does not break up, then skim over them. Crumbling plaster goes back as drywall.
Will the patch show once the ceiling is painted?
Not if it is finished wide enough and the whole ceiling gets rolled. Light crosses a ceiling at a low angle and exaggerates anything proud or hollow, so we feather well past the damage. Painting only the patch leaves a brighter square.
